Five Shifts Mid-Market Business Leaders Need to Act on Now

Five Shifts Mid-Market Business Leaders Need to Act on Now | Lupo Digital
4:40

Almost every business conversation today involves AI but the questions are changing. Leaders have moved past "Are we using AI?" and are now asking where it should be used, whether it produces measurable value, how it connects to their CRM and data, and whether their current platforms are even right for the AI age.

The next phase of AI adoption isn't about giving people more tools. It's about connecting AI, people, processes, customer data, CRM, marketing, sales and service into one operating system that produces measurable outcomes. At Lupo Digital we call this the shift from AI experimentation to AI orchestration and operationalisation.

The five shifts at a glance

For Q3 2026, five market shifts deserve particular attention:

  1. AI is moving from tools to operating models.
  2. AI agents are entering your CRM and customer platform.
  3. Data quality is becoming a performance multiplier.
  4. Search is expanding from SEO into SEO/AEO.
  5. Growth must connect directly to revenue - including the new economics of AI usage and credits.

These aren't independent trends. They're interconnected parts of the same business challenge.

Shift 1: AI is moving from tools to operating models

AI creates far more value when it becomes part of how the organisation runs, not just a tool individuals use.

Most businesses already have AI in play, whether it's already embedded in the platforms employees use every day, or individuals reaching for standalone tools like ChatGPT, Claude, Copilot, Gemini or Perplexity for emails, summaries, research and content. That lifts individual productivity, but individual AI usage is not organisational AI transformation.

Australian adoption is climbing fast: the Australian Bureau of Statistics reported 12% of businesses used AI in 2024–25, up from just 1% in 2022–23, rising to 28% among innovation-active medium businesses. The real question is no longer "which tools should we buy?" but "how should our organisation operate differently now that AI exists?" which means defining which workflows AI supports, what data it can access, where humans stay responsible, who owns each process, and how impact is measured.

Shift 2: AI agents are entering your CRM and customer platform

AI agents are moving from separate apps into the platforms businesses already use and their value depends on the context they can access.

As at August 2026, HubSpot's Agent Hub provides a central workspace to view and manage pre-built agents, custom agents and agentic workflows across the customer journey, with an Agent Marketplace to install and configure them. Its Prospecting Agent can use buying signals to identify good-fit organisations, source contacts and guide outreach.

An agent is only as useful as its understanding of who the customer is, what they've done, their lifecycle stage and what should happen next, which is why CRM and AI are becoming hard to separate. Don't deploy agents just because your software includes them: define the problem each solves, the data it can access, the rules it follows, what it must never do, when a human steps in, and how success is measured. Otherwise you just automate confusion faster.

Shift 3: Data quality is becoming a performance multiplier

AI doesn't eliminate the consequences of poor data, it amplifies them across more processes, faster.

Duplicate records, missing ownership, inconsistent lifecycle stages, poor segmentation and unreliable consent data all become bigger operational problems once AI starts acting on them.

Modern AI depends on structured context, most of which lives in your CRM records, company records, deals, tickets, lifecycle stages and properties. Before scaling agents, ask a simple question: "If an AI agent made decisions using our CRM today, would we trust the information it receives?" If you're unsure, data readiness is your immediate AI priority, because good AI depends on good business context.

Shift 4: Search is expanding from SEO into SEO/AEO

Customers now discover businesses through AI answers, not just search rankings, so SEO is expanding into AEO (Answer Engine Optimisation).

Google still matters, but search behaviour is fragmenting: people increasingly get information through ChatGPT, AI answer engines, generative results, video, social, reviews, communities and comparison sites.

HubSpot has continued expanding its AEO tools, analysing how brands appear across answer-engine prompts, brand mentions, visibility, prompt coverage and which sources AI systems cite and recommending fixes based on citation patterns and content gaps. The new question is: "When customers ask AI about the problem we solve, are we part of the answer?" As generic AI content becomes cheap to produce at scale, authority wins genuine expertise, original insight, evidence, structured websites, schema, case studies, reviews and credible third-party mentions. The goal is no longer "rank higher"; it's "become one of the trusted answers."

Shift 5: Growth must connect directly to revenue

Producing more content, video, ads or AI tools isn't growth unless it connects to commercial outcomes.

Leadership increasingly expects to know what marketing, transformation and AI investment actually produce, shifting the conversation from activity to commercial impact. A modern growth system connects audience → content and video → media and discovery → landing pages → CRM → nurture → sales follow-up → pipeline → revenue → retention.

AI economics now need managing too. From 23 July 2026, HubSpot agents began consuming HubSpot Credits (currently US$0.010 per credit, with included monthly credits varying by subscription level), and HubSpot recommends simulating runs and setting monthly limits before scaling. The wrong question is "how do we minimise credits?" The better one is "what business outcome are these credits purchasing?" If credits remove manual work, qualify opportunities, improve response or lift conversion, they're productive investment. Treat AI consumption as part of the business case — tied to measurable outcomes, not friction.

How the five shifts connect

These shifts are deeply connected, the real change isn't fewer tools to more tools, it's disconnected tools to connected growth systems.

AI operating models determine how AI is used; agents need reliable CRM context; that context depends on data discipline; customer discovery is expanding into AI answers; and none of it matters commercially unless it produces measurable outcomes across revenue, productivity, service capacity, retention and cost.

The winners won't be the businesses with the most AI tools. They'll be the ones whose people, processes, data, systems and AI work together to produce the strongest outcomes.

Five actions to take this quarter

  1. Define your AI operating and data model: document priority use cases, systems, data, owners, human review, governance and outcome measures. Start with the operating problem, not the tool.
  2. Fix your highest-risk CRM and data problems: lifecycle stages, data quality, ownership, duplication, segmentation, consent, reporting and knowledge. Prepare the foundation before scaling AI.
  3. Identify where agents can genuinely improve workflows: repetitive work, research, qualification, follow-up, routing, then calculate the business value before deploying.
  4. Expand SEO into SEO/AEO: make sure customers and AI platforms can understand who you are, what you do, the problems you solve and why you should be trusted. Monitor search and answer-engine visibility.
  5. Connect growth activity directly to commercial reporting: link source, campaign, content, leads, lifecycle, sales activity, pipeline and revenue, and connect AI credit consumption to the outcomes it's meant to produce.

One additional watch item - Automated decisions & privacy, December 2026

From 10 December 2026, Australian Privacy Principle entities face new transparency obligations where computer programs use personal information in automated decisions that could reasonably be expected to significantly affect someone's rights or interests.

It isn't one of our five headline shifts, but organisations should start identifying relevant automated processes now understanding which decisions exist, what personal information they use, which systems are involved, whether a human reviews the outcome, and who owns each process and seek appropriate legal or privacy advice. AI governance, data governance and CRM architecture are increasingly interconnected.

The Lupo Digital perspective

Q3 2026 marks a real transition - from "How do we use AI?" to "How should AI, our people, our data, our CRM and our customer processes operate together to create measurable outcomes?" That's a fundamentally different challenge, requiring strategy, data, process, people, systems, governance, implementation, training, continuous optimisation and measurement.

Lupo Digital helps ambitious mid-market organisations across Australia and New Zealand connect HubSpot, AI, CRM, data, marketing, sales, customer service, websites, integrations, automation and reporting into one governed, measurable growth system. Frequently asked questions

What is AI orchestration, and how is it different from AI experimentation?

AI experimentation is individuals using standalone tools for tasks like drafting emails or summarising meetings. AI orchestration is connecting AI, people, processes, data, CRM and customer operations into one system that produces measurable business outcomes. The shift from one to the other is the central theme of this quarter's report.

What is AEO (Answer Engine Optimisation)?

AEO is optimising your business to be surfaced and cited in AI-generated answers — from tools like ChatGPT and AI search rather than only ranking in traditional search results. It complements SEO by focusing on authority, structured information and credible evidence that answer engines can understand and trust.

What is HubSpot Agent Hub?

As at August 2026, HubSpot Agent Hub is a central workspace where businesses view and manage pre-built agents, custom agents and agentic workflows across the customer journey, with an Agent Marketplace to install and configure agents to their own requirements.

Do HubSpot AI agents cost money?

Yes. From 23 July 2026, HubSpot agents consume HubSpot Credits, currently priced at US$0.010 per credit, with included monthly credits varying by subscription level. HubSpot recommends simulating agent runs and setting monthly limits before scaling.

How many Australian businesses are using AI?

According to the Australian Bureau of Statistics, 12% of Australian businesses used AI in 2024–25, up from 1% in 2022–23, rising to 28% among innovation-active medium businesses.

What changes on 10 December 2026 for automated decisions in Australia?

From that date, Australian Privacy Principle entities have additional transparency obligations where computer programs use personal information in automated decisions that could reasonably be expected to significantly affect an individual's rights or interests. Organisations should map relevant processes now and seek appropriate legal or privacy advice.
